SEO competitor analysis is the fastest way to stop guessing. Instead of inventing a content plan from scratch, you look at the pages already winning the rankings you want, work out what those pages have that yours does not, and close the gap deliberately. Done properly it produces a task list, not a report.
This guide walks the full process end to end: identifying who your search rivals actually are, finding the keyword and content gaps, auditing backlink profiles, comparing technical health, and turning all of it into work you can ship. It also corrects two things that get repeated constantly in SEO advice — what Google Search Console can and cannot show you about competitors, and what Yoast SEO does and does not do.
You do not need an expensive subscription to start. You do need to be systematic, because the value is in the comparison, not in any single number.
What competitor analysis actually tells you
A competitor audit answers four questions, and only four:
- Who is ranking for the queries that matter to your business?
- What are they ranking with — which pages, which formats, which intent?
- Why do those pages win — links, depth, freshness, site authority, technical health?
- Where is the cheapest gap for you to close first?
Everything below feeds one of those four. If a metric you are collecting does not, drop it.
Step 1: Identify your real search competitors
Read the SERP itself
Your search competitors are whoever outranks you for the queries you care about — not whoever your sales team names. Take your ten most commercially important keywords, search each one, and record the domains in the top ten, paying particular attention to positions one to three.
Do this in an incognito window with a fixed location so personalisation does not distort what you see. Running the same set through a competitor SERP analysis shows which domains appear repeatedly across the whole keyword set — those recurring names are your real rivals, not the one-off results.
Use Search Console for your side of the comparison
Google Search Console is free and it is the most accurate view of your own performance you will ever get: actual queries, impressions, clicks, average position, and index coverage.
One correction worth making plainly, because it is widely misstated: Search Console shows data only for properties you own and have verified. Google's documentation is explicit that you must verify site ownership to get access to the information Search Console makes available. It will not show you a competitor's keywords, their backlinks, or their traffic. Use it to establish your own baseline; use third-party tools for the other side of the comparison.
Remember that SEO competitors are not always business competitors
A trade magazine, a review blog or a marketplace listing page can outrank you for a query you need without selling anything you sell. They still take the click. Include them in the audit, because the page you have to beat is the page in the results, whoever published it.
Step 2: Find the keyword gap
A keyword gap is any query a competitor ranks for that you do not — or ranks for materially better than you.
Build the gap list
Export your competitor's ranking keywords, export yours, and subtract. A competitor keyword analyzer does the subtraction for you; two or three competitors is enough to spot the pattern, and more than five just adds noise.
Sort the resulting list into three buckets:
- Missing — they rank, you have no page at all. These need new content.
- Weak — you rank on page two or three. These usually need a rewrite or consolidation, not a new URL, and they are the cheapest wins on the list.
- Contested — you both rank on page one. These need links and freshness, not more words.
Prioritise by difficulty, not by volume
High search volume on a term dominated by sites with far stronger link profiles is a trap. Run your shortlist through a keyword difficulty checker and start where difficulty is low relative to your current authority. A cluster of five achievable long-tail terms will usually beat one aspirational head term that takes eighteen months.
Check the SERP features too. If a query returns a featured snippet, a video carousel or a shopping block, the click available to a standard blue link is smaller than the volume number implies.
Step 3: Find the content gap
Content gaps are subtler than keyword gaps: sometimes you have a page on the topic and it still loses, because it answers a different question than the searcher asked.
What to record from each competing page
Open the top three results for a target query and note:
- Intent served — informational, commercial, transactional or navigational. Matching intent matters more than matching word count.
- Format — tutorial, comparison, listicle, product page, tool page, calculator.
- Structure — heading hierarchy, tables, step lists, FAQ blocks, schema.
- Depth — the subtopics they cover that you do not.
- Media — original screenshots, diagrams, embedded video.
- Internal linking — which of their own pages they point at, and with what anchors.
A content gap analysis speeds up the subtopic comparison across a whole set of URLs at once, which is the part that is genuinely tedious by hand.
Turn observations into a brief
Do not simply write longer. Convert each observation into a specific instruction: cover the three subtopics they cover and you skip, add the comparison table their page has and yours lacks, replace the stock image with a real screenshot, tighten the introduction so the answer appears above the fold. Then fix the mechanical problems on the page — unclear headings, factual errors, thin sections, missing internal links, formatting that breaks on mobile. Our checklist for how to fix website content issues covers that pass in order.
What Yoast does and does not do
Another claim worth correcting: Yoast SEO is a WordPress plugin (with versions for Shopify and Google Docs) that analyses the page you are currently editing — on-page SEO checks, readability scoring, structured data, internal linking suggestions, XML sitemaps and redirects. Its feature list does not include a technical site crawl or any competitor analysis. It is a strong on-page assistant; it is not a substitute for a crawler or a competitive research suite, and treating it as one leaves gaps.
Step 4: Analyse the backlink gap
A backlink gap exists when trusted sites link to your competitor and not to you. Links remain one of the strongest signals separating two otherwise similar pages.
Pull your competitors' referring domains, compare them against yours, and look for domains linking to two or more rivals but not to you — those are the sites that clearly cover your topic and have already demonstrated willingness to link. A backlink gap analysis isolates that overlap directly, and a competitor backlink analyzer shows which of their pages attract the links, which usually tells you what kind of asset to build.
What makes a prospect worth chasing
- Authoritativeness — links from trusted, established sites carry more weight than links from thin ones.
- Relevance — a topically related site is worth more than a stronger but unrelated one.
- Context — an editorial link inside relevant body copy beats a footer or directory listing.
- Link attributes — Google's documentation states that links marked nofollow, sponsored or ugc "will generally not be followed." They can still send referral traffic and awareness, so they are not worthless, but do not count on them for ranking value.
One clarification on metrics: Domain Authority is Moz's proprietary score and Domain Rating is Ahrefs'. Neither is a Google ranking factor. They are useful for comparing prospects against each other, not for predicting rankings.
Step 5: Compare technical health
Before you copy anything, make sure the basics are level. Use Search Console for your own indexing, Core Web Vitals and HTTPS coverage, then confirm that important URLs return clean status codes with an HTTP status code checker — redirect chains and stray 4xx responses on linked pages waste crawl budget and lose link equity.
Core Web Vitals changed: Interaction to Next Paint replaced First Input Delay. Google's current "good" thresholds are:
| Metric | Measures | "Good" threshold |
|---|---|---|
| Largest Contentful Paint (LCP) | Loading | Within 2.5 seconds |
| Interaction to Next Paint (INP) | Responsiveness | Under 200 milliseconds |
| Cumulative Layout Shift (CLS) | Visual stability | Under 0.1 |
You can measure a competitor's field data with PageSpeed Insights, since Chrome UX Report data is public, or run comparisons through a page speed analyzer. Also check that their site is on HTTPS, how it behaves on a phone, and what their XML sitemap reveals about which pages they actually want indexed — a sitemap is a public statement of priorities.
Domain history is part of the picture too. An established domain has usually accumulated links and trust that a new one has not, which is why domain age matters for SEO. Check a rival's registration history with a domain age checker before concluding that their rankings come from their content alone.
Which tools do what, and what they cost
Prices below were taken from each vendor's own pricing page and reflect monthly billing; all of these vendors discount annual plans, and lineups change, so confirm before you buy.
| Tool | Best used for | Pricing (monthly, from vendor pricing pages) |
|---|---|---|
| Google Search Console | Your own verified site only: queries, impressions, position, index coverage | Free |
| PageSpeed Insights | Core Web Vitals field and lab data for any public URL, including competitors | Free |
| Semrush | Keyword gap, position tracking, Site Audit, AI search visibility tracking | SEO $139; Starter $199; Pro+ $299; Advanced $549 (about 17% less billed annually) |
| Ahrefs | Backlink index, Site Explorer, content gap, rank tracking | Starter $29; Lite $129; Standard $249; Advanced $449; Enterprise $1,499 (annual commitment) |
| Moz Pro | Domain Authority, Keyword Explorer, Link Explorer | Subscription tiers — check Moz's current pricing page |
| Yoast SEO | On-page and readability analysis inside the editor; structured data; sitemaps | WordPress plugin; free and paid versions |
Note the shape of the market: Semrush's entry SEO plan and Ahrefs' Lite plan sit within about ten dollars of each other, while Ahrefs' Starter tier is far cheaper than anything Semrush offers because it is deliberately limited. If budget is the constraint, start with Search Console plus free tools and add one paid subscription only when the gap analysis is the bottleneck.
A ten-point audit you can run this week
- List your money queries. Ten to twenty terms that map to revenue, not to vanity traffic.
- Record the SERP for each. Note the top ten domains and which SERP features appear.
- Pick three recurring competitors. Domains that show up across most of your query set.
- Baseline yourself in Search Console. Export queries, positions and impressions for the last three months.
- Run the keyword gap. Sort into missing, weak and contested; check difficulty before committing.
- Audit the top three pages per priority query. Record intent, format, structure, depth and internal links.
- Run the backlink gap. Isolate domains linking to two or more rivals but not to you.
- Compare technical health. LCP, INP, CLS, HTTPS, mobile rendering, status codes and sitemap contents on both sides.
- Write the task list. One line per action with an owner and a due date — new page, rewrite, consolidate, link build, fix.
- Track and re-measure. Set up a keyword rank tracker for your priority terms and re-run the whole audit quarterly.
If you want the strategic layer that sits above this process, our guide to SEO strategies covers how the audit output feeds a wider plan.
Frequently asked questions
Can Google Search Console show me my competitors' data?
No. Search Console reports on properties you own and have verified — your queries, your positions, your index coverage. It cannot show a competitor's keywords, backlinks or traffic. For that side of the comparison you need third-party estimates from a tool like Semrush, Ahrefs or Moz.
How many competitors should I analyse?
Three is usually right, five at most. Pick the domains that appear repeatedly across your priority queries rather than the biggest brands in your industry. Beyond five the findings start repeating and the audit stops producing new actions.
How often should I redo the analysis?
A full audit each quarter, with continuous rank tracking in between. Re-run it sooner after a major Google update, a competitor site redesign, or a visible drop in your own impressions.
Do I need a paid tool to do this?
Not to start. Search Console, manual SERP inspection and PageSpeed Insights cover a surprising amount. Paid tools buy you speed and scale — keyword and backlink gap reports across thousands of URLs — which matters once manual comparison becomes the bottleneck rather than the analysis itself.
Is Domain Authority a Google ranking factor?
No. Domain Authority is Moz's proprietary predictive score and Domain Rating is Ahrefs'. Google does not use either. They are useful for ranking link prospects against one another, and misleading if you treat them as a scoreboard.
Should I just copy whatever the top result does?
No — match the intent and the format, then beat the execution. Copying a page that ranks largely because of a decade-old link profile will not reproduce its rankings. Use the audit to find what you can actually influence: intent match, depth, structure, technical health and links you can realistically earn.
Turning the analysis into rankings
An SEO competitor analysis is only worth the time if it ends in shipped changes. The sequence that works is consistent: find the right competitors, subtract their keywords from yours, study the pages that beat you, close the backlink gap where a prospect has already shown it links to sites like yours, and make sure nothing technical is holding your pages back.
Work the cheapest gaps first — the page-two rewrites and the consolidations — because they move fastest and fund patience for the harder terms. Then re-measure. The competitors you audited are auditing you, and the gap moves in both directions.
